Why retail’s biggest challenge isn’t innovation.
It’s making innovation actually work.
Every year the retail industry gathers to talk about the future. New technologies get announced. Bold predictions get made. The word ‘innovation’ gets used so often it starts to lose its meaning. And then everyone goes home and tries to make it work.
That’s the bit nobody talks about.
Not the vision — the delivery. Not the strategy deck — the Monday morning after. Not what’s possible — but what it actually takes to make something land in a live retail business, with stores open, customers shopping, and teams already stretched.
We call this The Execution Gap. And from where we sit — embedded inside transformation programmes across some of Europe’s largest retailers — it’s the single biggest challenge the industry faces. Not because the ideas are bad. But because the distance between a good idea and a working reality is much larger, messier, and less glamorous than anyone wants to admit.
When transformation programmes stall, the instinct is to blame the technology. The platform wasn’t right. The integration was too complex. The data was bad.
Sometimes that’s true. But more often, the technology did exactly what it was asked to do. The failure happened somewhere else entirely — in the space between the strategy and the system. The part where someone has to decide what ‘customer’ actually means when five different platforms define it five different ways. The part where ownership of data, processes, and decisions has to be agreed across teams who’ve never had to agree on anything before.
One retailer we worked with put it simply at a recent roundtable: the platform was maybe 10% of what actually needed fixing. They’d achieved full integration, centralised data, omnichannel — the works. And only then did they hit the real question: who’s actually in charge of what ‘customer’ and ‘product’ mean, now that everyone’s looking at the same data?
Unified commerce is an operating model, not a finish line.
This is the pattern we see over and over again. The technology gets built. The operating model doesn’t follow. And the gap between the two quietly absorbs the value that the investment was supposed to create.
This has always been true, but AI is making it urgent.
When a person made a decision about a customer, a product, or stock availability, they applied judgement. They could work around inconsistencies in the data because they understood the context. AI doesn’t do that. It needs one definition, applied consistently, everywhere. When it doesn’t get that, it doesn’t make a reasonable guess — it makes a confident, wrong decision at scale.

That’s from research we conducted with Retail Economics. The gap between confidence and readiness — 36 percentage points — is The Execution Gap in a single number.
And it matters more now than it ever has. Customers are increasingly arriving with their own AI agent, comparing products, prices, and availability before they ever see your website. If your data isn’t structured to be read by those agents, you’re not just invisible to customers — you’re invisible to the systems customers are starting to trust more than your homepage.
Many retailers have already made significant technology investments. They’ve migrated to the cloud. They’ve built data lakes. They’ve implemented new platforms.
But as one CIO told us: taking old technology and lifting it into the cloud doesn’t solve the underlying problem. It just moves the debt — it doesn’t clear it.
A bigger lake doesn’t fix bad definitions. A new platform doesn’t fix unclear ownership. A cloud migration doesn’t fix an operating model that was designed for a world where systems didn’t talk to each other. These are human problems dressed up as technology problems, and they survive every platform change because nobody’s job description covers the bit where the strategy meets the system.
Strategy decks rarely fail on their own. Technology builds don't usually fail on their own either. What fails is the bit in between.
Most retailers don’t get the luxury of starting over. But one did.
When Bodycare was acquired in late 2025, they had the rare opportunity to build from zero. No legacy systems. No inherited workarounds. No political compromises embedded in the architecture. A genuine blank slate.
Working with PMC as their transformation partner, Bodycare designed and built a complete digital foundation for 200 stores — end-to-end infrastructure, connected data flows, modern checkout experiences across assisted, mobile, and self-service channels, and an integration platform (Connect) specifically designed to make systems talk to each other and provide the foundation for AI-driven operations.
What’s interesting about the Bodycare story isn’t the technology choices. It’s the decisions they made — and specifically, the things they chose not to compromise on. They built data governance in from day one, not as an afterthought. They designed ownership into the operating model, not around it. They made decisions about what ‘customer’ and ‘product’ mean before they wrote a line of code.
Most retailers can’t start fresh. But the principles are identical. The difference is that it’s harder to see them clearly when you’re deep inside an existing estate — surrounded by years of decisions made by people who’ve long since left.
None of these have comfortable answers. That’s usually the sign they’re the right ones to ask.
The Execution Gap isn’t a technology problem. It’s an alignment problem — between strategy and operations, between ambition and capability, between what the business wants to do and what the infrastructure will actually support.
Closing it doesn’t require a new platform or another round of investment. It requires someone to own the space between the strategy and the system. To stay in the room from the beginning right through to the end. To build what actually gets used — not just what was asked for at the start.
That’s the work we do at PMC. It’s not the most exciting part of retail technology. But it’s usually the part that determines whether the exciting stuff actually works.
