Artificial Urgency

Why AI Technology in Retail Is Being Shaped by Fear, Not Strategy

Most retailers are adopting AI as a reaction to pressure, not a response to strategy. This paper examines why and what one retailer did differently.

Why is an industry that prides itself on knowing its customers spending millions on AI it cannot explain?

When Bodycare lost its legacy platform overnight, it was forced to answer the question most retailers avoid: what does our business actually need before we add AI? This paper follows that rebuild and distils it into three questions every retail leader should ask before their next technology investment.

Abstract

The job of running a modern retail business has quietly outgrown the tools we built to run it. The number of decisions a retailer needs to make across hundreds of locations, in something close to real time, has exceeded what any human team can manage manually. AI is one possible answer. But most retailers are layering it onto operating models that were already struggling, and rather than reducing complexity, the new tools compound it. The pace of work increases, the volume of data grows, the number of systems multiplies, and then the business needs more technology to manage the technology it just bought.

This paper argues that the industry hasn’t moved meaningfully closer to AI readiness in the last twelve months, and examines what one retailer discovered when it was forced to start from zero.
